Step 1: Privacy & Compliance Screen

Required checks: FERPA compliance documentation, COPPA compliance (if K-8 students will use it), signed Student Data Privacy Agreement, data residency (US-based servers), model training policy (student data must not be used).

Step 2: Pedagogical Value Assessment

Does this tool actually improve teaching or learning, or is it just a novelty? Score each tool on: alignment to your curriculum standards, time savings for teachers (measurable), student learning outcome potential, accessibility for diverse learners, teacher control over AI interactions.

Step 3: Total Cost Analysis

AI tools often have hidden costs. Calculate: per-user licensing fees, training and PD time, integration setup costs, ongoing admin oversight, potential scaling costs as adoption grows.

Step 4: Pilot Program Design

A good pilot answers three questions: Does it work as advertised? Will teachers actually use it? Can our infrastructure support it?

Pilot parameters: 4-week minimum duration, 5-10 teachers across different grade levels, pre/post surveys for both teachers and students, weekly feedback collection.

Step 5: Board Recommendation

Compile your findings into a one-page recommendation that covers: tool name and purpose, compliance status, pilot results, cost analysis, implementation timeline, risk mitigation plan.
